The scream that
skips the chart.

By the time the chief executive found out, it was already the recall, the scandal, the reactor. Every inquiry afterwards finds the same shape: people at the bottom had known for months. Nobody lied. Each layer, reporting to the one above, softened the news one notch — a fire became a "concern", a concern became a "watch item". Compound one small courtesy over four hops and the top is running a different company from the one that exists.

Stafford Beer diagnosed this in Brain of the Firm (1972) and refused the usual moral reading. Filtering is the routine channel's job — no top could survive the floor's raw variety, so reports must compress. His conclusion: a viable system therefore needs one channel exempt from filtering — an algedonic signal (Greek algos, pain; hēdonē, pleasure) that fires when operations cross a threshold and jumps every intermediate level, unfiltered, immediate, and impossible for the middle to silence. The signal carries no analysis, only pain, here, now. Your body wires pain this way. The question is whether your organisation does.

Watch what happens
The opening state is the diagnosis: moderate attenuation, channel off. Truth climbs while belief crawls, and incidents detonate before the top's number ever reaches 50. One button repairs it.

Filtering is the job

The exemption has to be engineered, because compression is correct.

The model is small and exact. Incidents appear in operations with severity that climbs toward 100; at 100 they detonate and announce themselves as damage. Every τ ticks, each level passes its current picture one level up, and with probability α any given report is softened to 60% of its value. Four hops of that leaves the top, on average, a picture worth s·(1−0.4α)⁴, arriving four reporting cycles late. The top commits a response the moment its believed severity crosses 50. Set α near zero and this works — routine channels catch trouble in the low sixties. Set α where real hierarchies live, and the top's number never reaches 50 at all: incidents mature to detonation inside a dashboard that stays green.

The algedonic channel is the exemption. When an incident's true severity crosses θ, a signal jumps from the flesh straight to the top — no summary, no queue, no permission — and, once heard, opens a direct line: the top tracks that incident's true severity until it acts. Two design facts keep the channel honest. First, habituation: every alarm, heard or not, deafens the top a little (the chance of being heard decays as alarms accumulate and recovers only slowly), so a threshold set low floods the channel and destroys it. Second, the veto: the preset that lets a middle layer clear alarms before they travel restores the yes-men curve — because the layer that could veto the alarm is exactly the layer the alarm exists to route around.

What to try

Three ways to earn and to wreck the channel.

Open the gap

Channel OFF, drag α to 0.80. The twin gauges tear apart — truth in the nineties, belief in the twenties — and severity-at-detection pins to 100: every incident is discovered by its own explosion. Flip the channel ON mid-run and detection snaps down to roughly θ.

Flood it

Channel ON, θ = 25, load 1.4%. Fired races past heard; habituation passes 100; a scream at severity 95 is now odds-against being heard, and blowups return. Raise θ back to 60 and watch hearing recover as habituation drains.

Murder it politely

Press The suppressed alarm. The button still says ON, yet 85% of bolts die at the middle rank and every readout drifts back to the yes-men numbers. An alarm that needs clearance is a report with better fonts.

The body politic's pain fibres

Every viable body wires pain separately.

Your body already runs Beer's architecture. Ordinary perception is heavily summarised — you have no idea what your liver did today — but nociception gets dedicated fibres with interrupt priority: a burned hand does not file a monthly report. Organisations that survive their own hierarchy build the same thing on purpose. Toyota's andon cord lets any worker stop the entire line without anyone's signature, and the line stops. Aviation's "mayday" clears every frequency at once. Hospitals run rapid-response teams any nurse may summon over any physician's head. Whistleblower statutes are the same wire attempted at the scale of a society.

The failures are just as legible. Challenger's O-ring worries were vivid at the bottom and "acceptable risk" by the time they reached the top — attenuation, hop by hop, doing exactly what attenuation does. At Bhopal the alarms had sounded and been overridden so often that the real one bought nothing. And Beer, given one chance to build the channel at national scale, took it: Project Cybersyn's telex network carried algedonic signals from Chilean factories past the ministries to an operations room in Santiago, from 1971 until the 1973 coup tore it out. The wire is the easy part; keeping it unfiltered, unflooded and unvetoed is a permanent political act.

This page leans on requisite variety: the top attenuates because it must, since its capacity to absorb detail sits orders of magnitude below the floor's capacity to generate it. The algedonic channel spends its one exemption on the message class that cannot survive compression — threshold-crossing pain. And when the bolt lands, the top needs somewhere to send it: Beer paired the loop with redundancy of command, so that response capacity lives near the trouble rather than only at the summit. A scream heard by a top that can do nothing is the garbage can's predicament restated — arousal without an answer.

Where it tears

Limits.

The channel carries arousal, not diagnosis.

A bolt says where and how much — never why, never what to do. A top that receives screams without the variety to respond (spare capacity, delegated authority, a practised playbook) just panics faster, and a panicking top amplifies noise back down the chart. Beer's loop presumes the rest of the viable system is standing by to catch what it delivers; requisite variety collects its fee at both ends of the wire.

Calibration has no static answer.

Set θ low and habituation eats the channel; set it high and the alarm that finally fires buys you five ticks before detonation — the Bhopal setting. There is no once-and-for-all number: load drifts, incentives drift, the meaning of "severe" drifts. The threshold needs its own regulator — reviewed, drilled, re-earned — which this simulation, with its honestly fixed dials, cannot show.

Social alarms get gamed.

People learn to dress grievances as emergencies; managements learn to reclassify emergencies as grievances. Both moves are invisible to the wiring diagram, because the channel's integrity is a political achievement before it is a technical one. Andon cords work at Toyota because pulling one is culturally safe and socially expected. The wire costs nothing; the safety to pull it is the whole price.
